Managing Requirement Conflict During a JAD Workshop 

Hello All,

What is the best way to manage stakeholder requirement conflict during a JAD session? I think that a good business analyst should understand the technology behind the system that is being built and as such should be able to advise the stakeholders of the best approach. What about the case where there are two stakeholders with different requirements? What is the best way to convince them to accept the best approach?

 Hi Nadia,

The purpose of a JAD session is to have the decision makers in the room at once to get agreement, as I'm sure you know. Your job as facilitator is to get them to come to an agreement. I personally don't think that JAD sessions are the time to be thinking about solution. You're trying to work out what the business wants, not what you perceive is the best solution. That will force limits on the success of your JAD session from the very beginning. JAD sessions are for blue sky thinking. 

In my experience IT departments will always look for the easiest solution technically and not necessarily the best solution for the business. Our job as BA's is to try to get the bset solution for the business while understanding that there are always technical limitations.

Now having said all that, we can always influence the outcome if we think there is a better way but really the end decision is down to the business. It is there system after all.

Hi Kimbo,

Thank you for your response; it's very helpful. I still have the question about the conflicting requirements though. How do you handle a case where the stakeholders have conflicting requirements? How do I convince them to go with the best approach? I could talk to each offline after the meeting but how do I handle this during the JAD session?

Businesses have lots of conflicting requirements. Example: SALES want all items available so that they can satisfy every client request. WAREHOUSE management cannot stock every item; its just not practical and some items may have to be ordered on an as needs basis. To compound things further SALES and WAREHOUSE management may have conflicting Key Performance Indications (KPIs) and their remuneration may be tied to each stakeholder meeting these conflicting KPIs.
 
These are not easy problems to solve. The best way to deal with these is to record each stakeholder’s wants. This decision/resolution may be a senior management call to make. If so, inform the two stakeholders that senior management may have to arbitrate; and move on! These are business decisions not necessarily design issues.
